Situation: $125MM Frozen Food Manufacturer |
| |
Our client makes and bakes more than 35 tons
of food per day at its manufacturing facility. Its products
are sold at supermarkets and warehouse stores across the US
and in Canada. The company continues to work with many of its
original local suppliers to obtain top-quality, fresh ingredients
such as eggs, butter, cheese, produce and milk. Management had
determined that an investment to incorporate processes from
outside of the frozen food industry could bring new opportunities
to better compete on price in the marketplace. |
 |
Problem: |
| |
The client told us that they wanted to improve
productivity and eliminate non-value added activities. Ultimately,
the management of the company was looking to complete a transaction
and needed to maximize value in a short time period. Because
production levels were not closely matched with seasonal demand,
overall capacity was strained. In addition, the packaging operation
lacked a consistent operating plan which led to inaccurate inventory
counts and other supply chain disruptions. The company needed
experienced leadership to implement basic principles of world
class manufacturing which would allow for the organization to
move away from the "firefighting" mode in which it
was currently mired. |

Solution: |
| |
KGI Enterprise Operations Group |
| |
Proprietary Three-Phased Approach
- Phase One: Creating the roadmap to the desired future
state
- Phase Two: Training of the associates in the Breakthrough
Management Process
- Phase Three: Project Implementation
|
 |
Results: |
| |
- A capital expenditure avoidance of $2.5 million
- The company did not have to pursue purchasing an additional
freezer due to the stabilization of their packaging operations
- Work environment became drastically more efficient which
prevented an "operational meltdown" as the company
entered their busiest season
- An overall commitment to a safe and employee-entered culture
was now the norm
